The archetype question is the first structural choice in operating-model design, and it is the one sponsors most often get wrong. The failure mode is consistent: a sponsor names a peer organization whose operating model looks attractive, instructs the specialist to replicate it, and is surprised when the result produces the same friction the peer is silently struggling with. Every archetype has a sweet spot and a failure mode. A specialist who can name five archetypes, describe the named strengths and failure patterns of each, and apply selection criteria that reference the organization’s strategy, maturity, and risk appetite produces a defensible design. A specialist who cannot has reshuffled the org chart. This article introduces the archetype taxonomy used across the rest of the credential.

The five archetypes

Five archetypes cover almost every operating model in use today. Hybrids and variants exist but usually reduce to combinations of the five primitive forms.

The centralized archetype places all AI capability in a single central team that serves the whole organization. A central AI group builds models, operates platforms, and delivers services into business units on request. Consulting-grade cases of the centralized archetype include early AI CoEs at global banks and pharmaceutical companies where the strategy required consistent scientific rigor, safety controls, and regulatory documentation. The central team owns technical standards, the platform, and the hiring pipeline. Business units become consumers rather than co-producers.

The federated archetype distributes AI capability across business units, each operating a local AI team, with a small central body holding standards and policy. The local teams own roadmap, delivery, and outcome accountability. The central body enforces the non-negotiables — security, privacy, risk classification, ethics review — and provides enablement on request. Federated models appear in conglomerates whose business-unit economics and contexts differ sharply.

The embedded archetype goes further than federated: AI capability sits inside every function, with no meaningful central presence beyond enterprise policy. Finance has its AI practitioners, operations has its AI practitioners, marketing has its AI practitioners, and each reports into the functional leader rather than into any AI leadership spine. Embedded archetypes appear in organizations with strong functional autonomy and weak enterprise standardization.

The hybrid (hub-and-spoke) archetype combines a central CoE hub with embedded spokes in the business units. The hub delivers platform, standards, enablement, and tier-gated governance. The spokes deliver use cases inside the business-unit context and own outcome accountability. The hybrid is the most common mature archetype in published cases — McKinsey’s longitudinal survey data has named it consistently as the dominant pattern among enterprises that capture AI value at scale.1 It is also the most demanding to operate, because the hub-spoke interface requires explicit decision rights that most organizations only learn through friction.

The platform archetype positions the central AI group as an internal platform provider, consumed by product teams throughout the organization much as a cloud platform is consumed. Product teams build AI-enabled features on the platform; the platform provides the models, grounding infrastructure, guardrails, observability, and policy enforcement. The archetype is popular in product-led organizations with strong engineering cultures; it is unusual in organizations where AI work is still primarily custom-built rather than product-embedded.

Sweet spots and failure modes

Each archetype has a named sweet spot where it reliably outperforms alternatives, and a named failure mode where it reliably underperforms.

The centralized archetype’s sweet spot is the early-maturity organization that needs scientific rigor, safety discipline, and consistent delivery while building initial AI capability. A small skilled central team can set standards that business units would not yet produce for themselves. Its failure mode is the bottleneck: as demand grows, the central team becomes the rate-limiting step for every business initiative. Business-unit leaders learn to route around the central team, shadow-AI practices emerge, and the operating model loses coherence. The pattern is documented in multiple consulting-firm studies of enterprises whose first CoE succeeded at foundation-setting and then stalled.

The federated archetype’s sweet spot is the diversified conglomerate where business units operate in different markets, under different competitive pressures, with different customer bases. A single central operating model cannot serve such diversity well. Its failure mode is inconsistency: policies interpreted differently across units, standards implemented at different depths, risk controls applied unevenly. Regulators who later audit the organization find a patchwork. In regulated industries the pattern becomes an enforcement exposure.

The embedded archetype’s sweet spot is the highly functional organization where each function can credibly operate its own AI practice — typically organizations with strong engineering cultures, mature functional autonomy, and AI that is a deep augmentation of existing work rather than a new capability. Its failure mode is fragmentation: duplicate platforms, incompatible data contracts, competing hiring against the same small talent pool, and governance gaps that surface only when something breaks.

The hybrid archetype’s sweet spot is the mature organization that needs both consistency and speed — a global enterprise where central standards matter and business-unit context matters equally. The hub-and-spoke structure can deliver both when the decision rights between hub and spoke are explicit. Its failure mode is the boundary war: unresolved tension between hub and spoke produces chronic friction, duplicate governance, and political cost that eats the operating margin the hybrid was meant to produce. DBS Bank’s publicly documented hybrid transformation, described across multiple Harvard Business Review and MIT Sloan case studies, succeeded in large part because the bank explicitly surfaced and resolved the hub-spoke decision-rights tension at the outset rather than allowing it to fester.2

The platform archetype’s sweet spot is the product-led organization with strong engineering maturity, where AI is embedded in software products consumed by internal or external users. Its failure mode is the scope trap: platform teams that drift into delivering end-user use cases rather than platform capabilities, crowding out the product teams they were meant to serve. The pattern is common in organizations that stand up a platform team before the demand exists to justify one, or that staff the platform team with former use-case practitioners who resume building use cases inside the platform team.

Variants and blends

The five primitive archetypes are rarely implemented in pure form. Most operating models are blends. A hybrid leaning heavily toward its hub resembles a centralized archetype with business-unit satellites; a hybrid leaning toward its spokes resembles a federated archetype with a standards body. The blend-heavy reality is expected. The problem arises when the blend is incoherent rather than deliberate.

Three blend patterns appear often. The “centralized with federated ambition” blend starts centralized and plans to federate as maturity grows. The “hybrid with specialized spokes” blend has a hub plus a small number of deeply specialized spokes that operate outside the hub’s standard pattern. The “platform with embedded use-case teams” blend is common in product-led organizations where platform consumption coexists with embedded practitioners. In each pattern the design is named and documented rather than emerging from drift.

Selection criteria

Archetype selection is not a matter of taste. Four criteria reliably produce a defensible choice.

Strategic scope. A strategy that concentrates AI investment in a small number of use cases with enterprise impact usually points toward centralized or hub-heavy hybrid. A strategy that requires AI to augment work across many distinct business units with different economics points toward federated, embedded, or spoke-heavy hybrid. A strategy that treats AI as a capability embedded in software products points toward platform.

Organizational maturity. Organizations in the early stages of AI capability typically benefit from centralized or hub-heavy hybrid models, because consistency and skill-building are the scarce goods. Mature organizations with established AI practices can support federated, embedded, or platform archetypes because the skills are distributed enough to sustain local practice.

Risk posture and regulatory exposure. Organizations facing significant regulatory exposure — financial services, life sciences, insurance, public sector — benefit from centralized or hub-strong hybrid models that can produce consistent, auditable evidence. Organizations with lower regulatory exposure and higher business-unit autonomy can tolerate federated or embedded structures.

Cultural tolerance for central control. An organization whose business-unit leaders have substantial autonomy and track record of successful independent delivery will not tolerate a heavy central archetype, regardless of the analytical case for one. The specialist who proposes a centralized model to such an organization has produced an artifact that will not be executed. Culture is a constraint, not a free variable.

The peer-organization trap

The most common archetype-selection failure is copying a peer. A sponsor hears that Ping An operates a strong centralized CoE, that DBS has a successful hybrid, or that a major technology company runs an embedded practice, and asks the specialist to replicate. The copy fails because the peer’s archetype fits the peer’s strategy, maturity, risk profile, and culture — not the sponsor’s. A specialist who accepts the peer-replication brief without doing the selection analysis has accepted the terms of a predictable failure.

The corrective is to name the peer analysis as an input rather than an answer. The specialist examines what the peer is doing, names the conditions that make it work for the peer, tests which of those conditions apply to the sponsor’s organization, and produces a defensible selection on that basis. When the sponsor’s conditions match the peer’s, the peer archetype may indeed be correct; when they differ, the peer pattern is noise and the analytical work stands.

Evolution across archetypes

Archetype choice is not permanent. Many mature organizations move through a sequence: centralized at the start to build capability and set standards, federated or hybrid in the middle as business units develop their own practices, and sometimes platform at maturity as AI becomes embedded in software products. The sequence is not obligatory, but the pattern is common enough that specialists should expect it and design the current archetype with the next transition in mind.

The evolution also produces a design discipline: the current archetype’s structural decisions should not preclude the next. A tightly centralized model that strips business units of any AI skill makes the later federated transition hard — the organization has no spokes to devolve capability to. A thin federated model that produces no central standards makes the later hybrid transition hard — there is no hub to consolidate. The specialist designing an archetype at one maturity level should make the next level’s moves possible rather than cement the current configuration permanently.

Two additional cases worth reading

Two additional cases illustrate archetype-selection discipline from different angles.

Ping An Insurance, the Chinese financial-services conglomerate, operated for several years a strongly centralized AI model anchored in a large central technology function. The structure fit Ping An’s strategy in the 2016-2020 window, when the company prioritized consistency of AI-driven products across its insurance, banking, and health-technology lines. MIT Sloan Management Review and Gartner research notes across the period have discussed the centralized approach.3 The pattern worked because Ping An’s business units operated under a shared technology organization that absorbed AI as one more shared capability; a federated model would have produced fragmentation across lines that the organization deliberately wanted unified.

The contrasting case is embedded AI in product-led technology companies. Organizations like Meta, Amazon, and Microsoft have operated AI embedded within product engineering teams for years, with central research groups providing deep specialty but product teams owning use-case delivery. The embedded choice fits these organizations’ product-led cultures — each product has its own engineering accountability, and AI is one more engineering capability the product team owns. A specialist who applied a centralized archetype to such an organization would collide with its entire operating culture.

The two cases together show the archetype-selection discipline working in opposite directions. The correct archetype for a financial-services conglomerate and the correct archetype for a product-led technology company are different, and both can be correct. Copying either into the other organization’s context would be wrong.

The mid-course correction

Archetype choice is reviewed periodically, typically at the annual Blueprint review described in Article 10. The specialist should expect the review to surface pressure to adjust the archetype — usually toward more distribution (a centralized model feels like a bottleneck once demand scales) or toward more consolidation (a federated model feels like it is producing inconsistency). Both pressures are legitimate and both require the same disciplined response: the same selection criteria applied to the current-year conditions. An archetype that was correct in year one may not be correct in year three; the review is where the adjustment is made deliberately, not where it happens by drift.

A specialist supporting the mid-course correction has a particular discipline. The prior archetype choice was made for reasons; those reasons should be reviewed against current evidence rather than simply overturned. If the reasons still hold, the archetype stays and the pressure may be addressed at other dimensions (decision rights, funding, cadence). If the reasons no longer hold — the strategy has shifted, the maturity has advanced, the regulatory context has changed — the archetype change is legitimate and the Blueprint is updated accordingly. The worst response is a half-hearted archetype change that leaves the prior structure partially in place while a new one is partially stood up, producing operational friction without the benefits of either archetype.

Summary

Five archetypes — centralized, federated, embedded, hybrid, and platform — cover almost every AI operating model in use. Each has a named sweet spot and failure mode. Selection is driven by strategic scope, maturity, risk posture, and cultural tolerance for central control, not by imitation of a peer organization. The choice is not permanent; specialists design with the next archetype transition in mind.
