A value lead presents a three-year NPV calculation for an AI pricing feature. The discounted cash flow produces a net present value of US$18.2M. The CFO reads the model, then asks three questions in sequence. What is the probability the feature ships the intended functionality. What is the probability the intended functionality produces the expected outcome if it ships. What is the probability the outcome is sustained over the three-year horizon. Each answer is some version of “not a hundred per cent.” The CFO runs the arithmetic in her head and estimates that the risk-adjusted NPV is closer to US$4M than to US$18M, and asks why the model assumes certainty at each stage when nothing about AI projects warrants it. Why unadjusted NPV over-states AI project value
NPV is a standard finance tool: discount future cash flows to the present at an appropriate cost of capital, sum them, subtract the initial investment, and the result is the project’s present value. The technique assumes the cash flows are realised with the probabilities the discount rate implicitly reflects. For classical capital projects — building a factory, replacing a fleet — the assumption is defensible because the execution risk is well-understood and priced.
For AI projects the assumption breaks down because the execution risk is both higher and less uniform across stages. A typical AI feature has four stage-gates at which material probability of failure exists: will the data support the model, will the model achieve the required accuracy, will users adopt it at expected rates, will the outcome persist as the environment changes. Each gate is a genuine probability, typically in the 60–90% range, and the compound probability of all four clearing is meaningfully below one. An NPV that ignores this treats cash flows as certain that are conditionally probable.
Risk-adjusted NPV corrects the error by applying stage probabilities to the cash flows that depend on clearing each stage. A cash flow expected in year two that requires the data, model, and adoption stages to all clear by end of year one is multiplied by the compound probability of the three stages (say 0.75 × 0.80 × 0.70 = 0.42). The resulting rNPV is lower than the unadjusted NPV but is defensible in the way the unadjusted version is not.
The pharmaceutical industry has used rNPV as its dominant project-valuation model for decades, because drug development has the same staged-risk shape (preclinical, Phase I, Phase II, Phase III, approval, launch). Peer-reviewed finance sources treat rNPV as a well-established technique; the AITE-VDT adaptation to AI projects extends the pharma-grade discipline into a domain that needs it equally badly.1
The stages and their probabilities for AI features
The AITE-VDT standard identifies four stage probabilities for a typical AI feature. The specifics adjust by feature type, but the four are a reliable starting structure.
Data readiness stage probability. The probability that the data required to train and operate the feature is available, of sufficient quality, and sufficiently fresh by the required date. Benchmarks for this probability in enterprise AI programmes sit in the 60–85% range depending on data maturity. An organisation with established data-quality monitoring and an AI-ready data platform sits at the upper end; one retrofitting data quality into an in-flight programme sits at the lower end.
Model capability stage probability. The probability that the feature’s model achieves the accuracy, latency, and reliability targets specified in the business case. For well-understood model types against benchmarked use cases, this sits in the 75–90% range. For novel model types, agentic systems with composed tool use, or capabilities at the frontier of current model performance, it can be materially lower. The practitioner calibrates from published benchmarks — Stanford HAI’s AI Index publishes benchmark performance distributions for major capability categories — and from internal pilot data where available.2
Adoption stage probability. The probability that the intended user population adopts the feature at the rate and depth the benefit assumes. Adoption is the stage that most often under-performs the business case; typical calibration ranges are 50–80% depending on the strength of the change-management programme, the alignment with existing workflows, and the incentive structure. McKinsey’s 2024 State of AI report and Gartner’s 2024 CIO Survey both emphasise that adoption is the single most underestimated probability in AI business cases.3
Value persistence stage probability. The probability that the realised value is sustained over the measurement horizon rather than eroding to model drift, environmental change, or user adaptation. This probability is typically applied to cash flows in years two and three of a three-year model, not to year one. Calibration ranges sit in the 70–90% range for features with strong evaluation harnesses and active drift monitoring, lower for features that are instrumented to ship-and-forget.
The practitioner calibrates each probability with a defensible source — internal pilot data, published benchmark, analogous feature track record — and documents the calibration in the business case’s financial summary. Probabilities presented without source are indefensible and reduce the rNPV’s credibility to the unadjusted NPV’s.

Discount-rate selection for AI projects
The discount rate in an rNPV model serves a different role than in an unadjusted model because the stage probabilities have already absorbed much of the project-specific risk. The rNPV discount rate is closer to the organisation’s weighted average cost of capital (WACC) than to the high risk-adjusted rates sometimes applied in unadjusted AI NPV models.
A typical enterprise WACC sits in the 7–10% range depending on sector and capital structure. AI projects that use rNPV should apply WACC plus a small (1–3%) adjustment for residual technology-adoption risk not captured in the stage probabilities. A project that applies both stage probabilities and a 20% risk-adjusted discount rate is double-counting risk and will under-value its projects to the point where the discipline is counterproductive.
The practitioner discipline is transparency: the financial summary declares the discount rate applied, the components of the rate (WACC plus adjustment), and the rationale for the adjustment. A CFO reading the model can then validate or challenge each component independently.
Monte Carlo sensitivity — communicating uncertainty without burying the headline
Stage probabilities are themselves estimates, and a responsible rNPV reports the sensitivity of the result to variation in those estimates. Monte Carlo simulation is the standard technique. The practitioner specifies a distribution for each uncertain input (data-readiness probability with mean 0.75 and standard deviation 0.08, for example), samples the distributions independently, computes the rNPV for each sample, and reports the resulting distribution of rNPV values.
The report format is a p10/p50/p90 disclosure: the 10th percentile (pessimistic case), the 50th percentile (median), and the 90th percentile (optimistic case). For the AI contract-review copilot case from Article 6, the report might read: “Median rNPV of US$7.2M, with a p10 of US$1.8M and a p90 of US$12.4M. The rNPV is negative in less than 5% of simulated scenarios.” The CFO can then judge whether a p10 of US$1.8M is acceptable project-risk for a US$2.8M investment, which is the judgment the unadjusted NPV never made explicit.
Monte Carlo implementation is tool-neutral. The AITE-VDT standard is to demonstrate the same rNPV model in at least two of Excel (with the Data Table feature or a Monte Carlo add-in), Google Sheets, Python (with pandas, NumPy, and SciPy for distribution sampling), R (with the mc2d package), or Causal (the financial-modelling SaaS platform that natively treats variables as distributions). The model should produce identical results across tools, which is the practitioner’s cross-check.
Worked financial-platform examples
The same rNPV model in three tool-families, for a hypothetical contract-review copilot with US$2.8M investment and projected annual benefit declining from US$3.5M (year one) to US$3.2M (year three):
In Excel, a four-tab workbook holds inputs (probabilities, WACC, cash flows), a calculation tab with compound-probability and discount-factor columns, a Data Table for one-way sensitivity, and a Monte Carlo tab using the @RISK add-in or a Python-backed workbook. The model produces an rNPV of US$6.8M and a Monte Carlo distribution with p10 of US$1.5M.
In Python, a single script with pandas DataFrames for the cash-flow schedule, NumPy for vector probability application, and SciPy’s stats module for distribution sampling produces the same rNPV of US$6.8M and a Monte Carlo distribution of 10,000 samples. The advantage is reproducibility and version control; the disadvantage is that the CFO cannot audit the code without technical help.
In Causal (the financial-modelling platform), variables are declared as distributions natively and the rNPV is computed with automatic sensitivity propagation. Causal produces the same rNPV of US$6.8M but surfaces the distribution directly without a separate Monte Carlo step; the platform is aimed at non-technical finance audiences.
A disciplined practitioner builds in two of the three and cross-checks. Identical results increase confidence; divergent results indicate a bug in one of the implementations that the cross-check catches.

Calibrating against Stanford HAI’s compute-cost trendline
The AI Index’s compute-cost time-series provides an external benchmark for discount-rate and persistence-probability calibration. Between 2018 and 2024, the training cost per unit of model performance for leading foundation models declined by approximately an order of magnitude per three-year window, while inference cost for equivalent capability declined at an even steeper rate.2 The persistent cost-decline rate means that a three-year rNPV model should probably apply a lower discount rate to later-year cash flows for AI features whose cost structure is expected to decline, and that the persistence probability should account for both degrading and improving components of the cost-outcome ratio. The Stanford data supports a 1–2 percentage-point reduction in the effective discount rate for cost-sensitive generative features over a three-year horizon, compared to a feature assumed to operate at constant unit cost.
Three common rNPV model errors
The first is failing to apply stage probabilities to the investment cash flows as well as the benefit cash flows. Investment phased across multiple years is itself contingent on earlier stages clearing; a model that treats investment as certain and benefit as probabilistic is under-stating the investment risk and over-stating the asymmetry.
The second is double-counting risk. A model with stage probabilities and a 20% risk-adjusted discount rate has counted the same risk twice. The practitioner discipline is to choose either stage probabilities with WACC-plus-small-adjustment, or no stage probabilities with a high risk-adjusted discount rate. The first is more transparent and is the AITE-VDT standard.
The third is mean-substitution in the Monte Carlo. A Monte Carlo that samples each input independently misses the positive correlations that typically exist between the stage probabilities — a feature with weak data is more likely also to have weak model performance, so the data and model probabilities are correlated. Uncorrelated sampling produces an over-optimistic distribution of rNPV outcomes. The discipline is to specify the correlation matrix explicitly, even approximately, and to re-sample with correlation preserved. Copula-based sampling is the tool-level solution for practitioners comfortable with the technique; a coarser approach — sampling the compound probability as a single distribution rather than each stage independently — is acceptable and common.
Summary
Risk-adjusted NPV applies stage probabilities to the cash flows that depend on each stage clearing, producing a valuation that survives the CFO’s probability questions. Four stages — data readiness, model capability, adoption, value persistence — anchor the probability structure; each is calibrated from published benchmarks and internal evidence, and documented in the financial summary. Monte Carlo sensitivity reports p10/p50/p90 outcomes; the standard practice is to build in at least two tools and cross-check. The rNPV technique is well-established in pharmaceutical finance and translates cleanly to AI with the stage calibrations this article specifies.
